$7M Playbook: Build A Profitable Landscaping Company

At just 30 years old, Riley Rivers owns a $7M landscaping business, pulling in $120K in profit every month. And he does it while working less than 40 hours a week. In this episode, he reveals the systems and people he put in place to make it happen.

For a lot of contractors, growth creates a strange problem: the bigger the business gets, the more the owner becomes the bottleneck.

Riley Rivers knows that firsthand.

At just 30 years old, Riley has grown Rivers Landscaping into a roughly $7M business with nearly 40 employees. He’s done this while working around 40 hours a week and protecting his weekends.

In this episode of Contractor Evolution, Riley breaks down how he went from being involved in nearly every part of the business to leading a management team that can run day-to-day operations without him.

The biggest shift? Learning to stop doing work his team could do better.

The Biggest Lessons From Riley’s Growth:

  • Find where you’re still the bottleneck. Riley calls the habits and processes that only existed in his head “Riley-isms.” As the company grew, those informal ways of working created gaps. Documenting processes, improving handoffs and assigning clear ownership helped remove him from the middle.
  • Build roles around what the business needs, not around specific people. Instead of creating custom positions for existing employees, Riley’s team now designs the future org chart first, defines each position and then finds the right person to fill it. That includes interviewing internal candidates just as seriously as outside hires.
  • Give your team real ownership. Clear accountability prevents situations where everyone assumes someone else is handling the problem. From client communication to project scheduling and billing, Riley’s team knows exactly who owns what from start to finish.
  • Turn culture into something your team actually lives. Rivers Landscaping’s core values weren’t handed down by Riley. Instead, they were created by the team. Employees regularly recognize one another for living those values, making culture part of the company’s day-to-day operations instead of words hanging on a wall.
  • Use the time you get back to think further ahead. Today, Riley spends more time on business development, client relationships, long-term budgets, future org charts and growth opportunities. His management team handles what’s happening now so he can focus on what the company needs next.

Riley’s story is a good reminder that stepping back doesn’t mean caring less about the business. It means building the systems and people that allow the business to perform without depending on you for every decision.

And if you’re still putting in 60, 70 or 80-hour weeks, this episode may challenge you to take a hard look at what you’re actually spending those hours doing.
