How To Run Projects Like a $34M Contractor

Define what your project managers actually own. From the schedule, budget, quality control and client satisfaction. Put it in writing. Then give them the authority to decide things inside those four lanes. And widen where you recruit. The best PM in the room might come from outside construction entirely, because executive function beats trade knowledge in that seat.

Give your PMs the numbers. If they're making calls that move margin without ever seeing project costs, the margin creep you find at the end of the job isn't their failure. It's a reporting gap you built.

Put a rhythm on the management they get. An annual review is not accountability. Neither is a crisis. Meet every week or two on the same four deliverables, and have the PM prepare the update. That's the whole shift. You stop showing up with questions and they start showing up with answers.

Set the communication rules before the job starts. Establish how often clients get updates, when meetings happen, which channels to use and what qualifies as an emergency. It cuts reactive calls and texts, and it protects your team's evenings and weekends. Get internal expectations clear first, because a PM who was never told what success looks like can't set expectations for anyone else.

Plan PM capacity instead of guessing. Five jobs is not five jobs. Two specs and two $2 million customs land very differently on the same person's calendar. So score your project manager on scope, stage, location, client complexity and the support around them. Do that and you'll know who gets the next job. You'll also know when it's time to hire, instead of quietly absorbing the overflow yourself.

Your best people shouldn't have to be heroes every week. Have clearer roles, a real cadence and systems that hold up when someone calls in sick. That's what lets a project run whether or not you're standing on it.
